The challenge

Northbay Supply Co. is a fictional composite of the brands we see most often: $4M in annual revenue, one hero product, a single winning ad from eighteen months ago, 60 fragmented ad sets, a pixel firing twice on one event and not at all on another, and a landing page that loads in 5.4 seconds on mobile. Efficiency had been declining for three quarters and nobody could agree on why.

The insight

There was no single problem. There was a measurement problem pretending to be a media problem, sitting on top of a creative volume problem. Fixing the media buying alone would have produced a cleaner version of the same plateau.

The idea

Rebuild in order of dependency: measurement first, so decisions mean something; then creative volume, so there is something to decide between; then account structure; then the landing experience; then retention, so acquisition stops carrying the whole business.

Creative direction

Move from two assets a month to twenty. A hook library built from review mining and support tickets. Three recurring formats — founder explainer, problem-first UGC, and a silent product demo — each with six hook variants and two lengths.

Campaign execution

Week 1–2: tracking teardown, server-side events, one canonical conversion definition. Week 3–6: creative sprint and account consolidation. Week 7–12: landing modules matched to ad angle. Month 4–6: lifecycle build and margin-led scaling.

Distribution

Consolidated prospecting on Meta with creative as the targeting layer, TikTok as a creative discovery channel, branded and category search defended on Google, email and SMS taking over post-purchase.

Testing

A fixed weekly slate: two new concepts, four hook rewrites, one offer test, one landing module test. One variable per test, documented kill rule at a set spend threshold.

Learnings

Most 'we need better ads' briefs are really 'we can't tell which ads work' briefs. Sequence matters: measurement, then volume, then structure, then experience, then retention. Do it in the wrong order and you scale confusion.
